The AI paradox
There is a pattern emerging across nearly every conversation about artificial intelligence in 2026, and it keeps showing up as a contradiction. AI is making individuals more productive, but organizations are not seeing the gains they expected. AI is becoming more humanlike, but it requires more human oversight than ever. People love using AI in their daily lives, but they are increasingly worried about what it means for society. The technology that was supposed to simplify everything is, in practice, making everything more complicated. These are not bugs. They are paradoxes, and they reveal something important about the nature of the technology we are building. Understanding them is not just an intellectual exercise. It is the difference between deploying AI thoughtfully and sleepwalking into consequences we did not anticipate.
The more AI can do, the more human we need to be
Virginia Dignum, an AI researcher who has worked in the field since the late 1980s, published a book in February 2026 called The AI Paradox. Her central argument is deceptively simple: the more capable AI becomes, the more it underscores the irreplaceable qualities of human creativity, empathy, and moral reasoning. This is counterintuitive. The default assumption is that as AI gets better, humans become less necessary. But Dignum argues the opposite. As AI systems take over tasks that involve pattern recognition, data processing, and even language generation, the tasks that remain, and the tasks that matter most, are the ones that require exactly the kind of intelligence AI lacks: the ability to understand context, navigate ambiguity, exercise judgment, and take responsibility. "What is most misunderstood is not creativity or empathy individually," Dignum writes, "but the way human intelligence integrates seamlessly social understanding, moral judgment, and responsibility." This plays out in practice every day. AI can draft a legal brief, but it cannot decide whether to bring the case. It can generate a marketing strategy, but it cannot feel whether the brand voice is right. It can summarize a patient's medical history, but it cannot look a patient in the eye and deliver difficult news with compassion. The more AI handles the mechanical work, the more the distinctly human work stands out, and the more valuable it becomes.
The productivity paradox: more tools, more work
One of the most persistent promises of AI is that it will make us more productive. And at the individual level, it often does. A developer using AI coding assistants can write code faster. An analyst can process data in a fraction of the time. A writer can draft a first version in minutes instead of hours. But zoom out from the individual to the organization, and a strange pattern emerges. A study from Harvard Business Review in February 2026 found that AI does not reduce work, it intensifies it. When AI automates a task, the time saved does not disappear into leisure or strategic thinking. It gets absorbed by more work: more iterations, higher expectations, faster turnaround demands, and new tasks that did not exist before. Research from Denmark involving 25,000 workers found that when AI saves time, approximately 80% of workers reallocate those saved minutes to other job duties. They do not work less. They work differently. In some cases, workers spend even more time on the very tasks they automated, because employers push for higher-quality outputs now that the baseline is faster. This mirrors what economists call Jevons paradox. In the 19th century, William Stanley Jevons observed that more efficient steam engines did not reduce coal consumption. They made coal-powered industry viable in more contexts, which drove demand higher. The same dynamic is playing out with AI. Per-token inference costs have dropped roughly 280-fold since late 2022, but total inference spending has grown 320%. The unit cost collapsed, but the total bill climbed. Microsoft CEO Satya Nadella acknowledged this directly after DeepSeek demonstrated that capable AI models could be built cheaply: "As AI gets more efficient and accessible, we will see its use skyrocket, turning it into a commodity we just can't get enough of." And there is an even more uncomfortable finding. A Barron's report from March 2026 found that workers using generative AI daily are four times more likely to feel less productive than those who use it sparingly. The tool designed to boost efficiency is, for heavy users, creating a sense of diminished output. Whether this is a perception gap or a real effect, it suggests that the relationship between AI and productivity is far less straightforward than the pitch decks suggest.
The autonomy paradox: more humanlike, less independent
There is a version of AI that captures the public imagination: an autonomous system that handles complex tasks end to end, freeing humans to focus on bigger things. But the reality in 2026 is almost the opposite. Eric Siegel, a data scientist and author, articulated this as "The AI Paradox" in Forbes: even as generative AI becomes remarkably humanlike, since it is meant to take on human tasks, it generally demands human supervision at each step and for each output. Ironically, this means generative AI is less potentially autonomous than predictive AI. Predictive AI, the less glamorous kind that powers recommendation engines, fraud detection, and logistics optimization, often operates with genuine autonomy. It makes thousands of decisions per second without a human in the loop. But generative AI, the kind that writes text, generates images, and holds conversations, requires constant human oversight precisely because its outputs are unpredictable and its errors are subtle. The more humanlike the output, the harder it is to spot mistakes. A predictive model that flags a transaction as fraudulent is either right or wrong, and you can check. A generative model that writes a persuasive but slightly inaccurate legal summary is dangerous precisely because it sounds so confident. The verisimilitude, the appearance of truth, is what makes it risky. This is what researchers have begun calling the AI trust paradox. Advanced AI models become so proficient at mimicking human-like language that users increasingly struggle to determine if the information generated is accurate or simply plausible. Unlike earlier automation challenges, this one specifically targets our ability to distinguish genuine from misleading content. The practical implication is that deploying generative AI at scale requires building entirely new workflows around verification, review, and quality control. The technology that was supposed to reduce human involvement often increases it, just in different, less visible ways.
The adoption paradox: love it personally, fear it collectively
David Orban, a technologist and researcher, conducted a survey of early AI adopters in 2025 and found a striking pattern. When asked about their personal experience with AI, the trend was overwhelmingly positive. People described AI as moving from being a toy to becoming as capable as a graduate assistant. But when asked about AI's impact on society, the curve sloped downward. Respondents were increasingly concerned about truth becoming negotiable, identity dissolving into digital proxies, and future generations no longer questioning information. Orban calls this the Pragmatic Paradox. More than 60% of respondents fell into a specific quadrant: they found AI immensely useful in their own lives while doubting its broader social impact. Only a small minority believed AI was good for both themselves and society. An equally small group distrusted it entirely. What stood out most was that truth and reality distortion scored the highest across all concern dimensions. People are less worried about job loss than they are about misinformation, deepfakes, and the erosion of trust. This is notable because the public conversation about AI risk is dominated by employment concerns, while the people actually using AI are more worried about epistemology, about whether we will still be able to agree on what is true. This divergence between personal benefit and collective anxiety is not unique to AI. It echoes patterns from social media adoption, where individual users loved the connectivity while society grappled with polarization and misinformation. But the speed and depth of AI adoption makes this version of the paradox more urgent.
The labor paradox: amplifier for some, barrier for others
AI functions as an amplifier. An experienced professional with deep domain knowledge can use AI tools to move dramatically faster. A senior developer who understands the architecture can use coding assistants to be more productive than ever. A seasoned analyst who knows which questions to ask can use AI to process data at a pace that would have required an entire team. But amplification only works when there is something to amplify. For someone early in their career, AI tools do not have the same multiplier effect because the foundation of judgment, context, and expertise is still being built. The Dallas Federal Reserve published research in February 2026 showing that AI is simultaneously aiding and replacing workers, and the distinction comes down to the type of knowledge involved. AI can replicate codified knowledge, the kind you learn from textbooks. But it struggles with tacit knowledge, the understanding gained through experience. The data shows that wages are rising in AI-exposed occupations that place a high value on tacit knowledge and experience, while roles heavy on codifiable knowledge are seeing pressure. This creates a paradox at the organizational level. The same technology that makes experienced workers more productive makes the entry ramp for new workers steeper. Companies need fewer junior employees because their seniors are more capable, and the juniors who do get hired need to operate at a higher baseline from day one. Stanford's Digital Economy Lab found that employment for 22 to 25 year olds in AI-exposed occupations fell 6% between late 2022 and mid-2025. For the youngest software developers specifically, the drop was 20% below peak. But employment among workers over 30 in those same roles grew between 6 and 13%. AI is not eliminating work. It is redistributing it upward in the experience curve.
The frontier paradox: once it works, it stops being AI
Sequoia Capital articulated a subtler paradox worth noting. They call it the frontier paradox: AI is accelerating so quickly that once it reliably works, we stop calling it AI. It just becomes "technology." Search engines are AI. Spam filters are AI. Autocomplete is AI. But nobody thinks of them that way anymore. The label "AI" perpetually refers to whatever is on the cutting edge of possible, while everything that has graduated to reliable utility just becomes invisible infrastructure. This matters because it distorts our perception of progress. We are constantly surrounded by AI that works, but we only notice the AI that does not yet work reliably. This creates a permanent sense that AI is almost there but not quite, even as its cumulative impact on daily life continues to grow.
Living with contradictions
The temptation when confronting paradoxes is to resolve them, to pick a side and declare AI either transformative or overhyped, either a job creator or a job destroyer, either a tool for liberation or a mechanism of control. But these paradoxes are not problems to solve. They are tensions to manage. The more capable AI becomes, the more we need human judgment. The more productive AI makes us individually, the more work it creates collectively. The more people adopt it, the more they worry about its societal effects. The more humanlike it appears, the more supervision it requires. Dignum puts it well: "AI is not an autonomous force acting upon us, but a set of systems designed, deployed, and governed by people." The paradoxes emerge not from the technology itself but from the gap between what we expect AI to be and what it actually is, what we hope it will simplify and what it inevitably complicates. The organizations and individuals who navigate this well will be the ones who resist easy narratives. Not the ones who declare AI will fix everything, and not the ones who declare it will ruin everything, but the ones who hold both truths simultaneously: that AI is genuinely powerful and genuinely limited, that it creates real value and real problems, and that the most important decisions about its impact are still ours to make.
